A 320-staff FMCG distributor across SG and MY was running Sage for accounts, two different WMS systems and an Excel-based commission engine. We consolidated everything onto PalaERP, with custom modules for trade promotions.

The problem

Finance was spending the first week of every month reconciling between four systems. Sales couldn't see real-time inventory across warehouses. Trade promotion claims took 30 days to process and 12% were paid in error. The business had grown faster than the systems supporting it.

What we built

Warehouse and inventory modules with WMS consolidation in phase 1, a custom trade promotion module in phase 2, and AI-powered invoice matching in phase 3. The team kept running the old systems in parallel for two months before full cut-over.

Results

Month-end close dropped from 7 days to 2. Trade promotion processing fell from 30 days to 5. The AI invoice matcher recovered S$280k in unreconciled invoices in the first quarter alone. Finance redeployed two FTEs to commercial analysis instead of reconciliation.
